What to do when a fulfillment product goes out of stock

When a blank or colour runs out, look after open orders first, then stop new orders with Sold out, a variation edit or deactivation, and fix the copy if you switch blanks.

When a blank or a colour you sell runs out at your production partner, deal with the open orders first: write to every affected buyer, offer a close alternative or a refund, and move a ship-by date only with their agreement. Then stop new orders for the missing item by marking the option Sold out, removing it from the variation, or deactivating the listing if the whole product is gone.

This guide is for print-on-demand sellers who never hold stock. A POD out of stock notice tends to arrive without warning, and the real cost is rarely the one shirt. It is the late shipments, the cases and the listings that keep taking orders you cannot fill while you work out what happened.

Find out exactly what is unavailable

Before you change a listing, pin down the scope. One size in one colour is a small fix. One colour across every size is bigger. A style the brand has discontinued means moving your designs to a different blank.

Then find out whether the shortage is temporary. A restock with a date you trust calls for a pause, while a permanent change calls for an edit. Ask your production partner which open orders are affected and whether another print centre can still make the item before you write to any buyer, so your first message offers real options.

Handle open orders before anything else

Open orders carry deadlines. Etsy's customer service standards for all sellers ask that at least 80% of orders ship on time (Etsy Help: customer service standards), and Star Seller asks for 95% shipped on time with valid tracking (Etsy Help: Star Seller). A silent delay counts against both.

Write to each affected buyer the same day. Name the problem plainly and give them a choice:

  • the same design on the closest available colour, with a mockup so they can see it

  • the same design on a comparable blank, if the colour matters more to them than the shirt

  • waiting for the restock, if you have a date you trust

  • a full refund

If the buyer agrees to wait, you can change the ship-by date. Etsy lets you edit it once, before it passes, and extend it by up to 21 days, and it asks you to confirm with the buyer first (Etsy Help: processing times and ship-by dates). If the buyer prefers a refund, a refund made through Shop Manager returns your Etsy transaction and processing fees for the refunded transactions automatically (Etsy Help: refunds). Our guide to order cancellations for POD items covers the cancel and refund steps.

Never swap the colour or the blank without asking. A buyer who ordered heather grey and receives charcoal has a fair complaint, and Etsy Purchase Protection does not cover an order where "The item doesn't match the listing description." (Etsy Help: Purchase Protection)

Stop new orders for the missing option

Once buyers are looked after, close the gap in your listings so the same problem does not land again tomorrow. Which tool fits depends on the scope.

If quantity varies by variation in your listing, set the missing option's quantity to 0. Etsy then shows that option as Sold out while the rest of the listing keeps selling, and it requires at least one option to stay visible (Etsy Help: variations). This suits a short shortage, because you change one number back when stock returns.

If the colour is gone for good, remove it from the variation instead of leaving a permanent Sold out label in the dropdown. If the whole product is gone and you have no substitute yet, deactivate the listing so it stops taking orders while its photos, title and tags wait for you. Our article on how many colour options a POD listing should have explains why a shorter, deliberate colour list makes these moments smaller.

When you switch to a substitute blank

A substitute keeps your designs selling, but the listing has to change with it. Fabric, weight, fit and the size chart can all differ between two shirts that look alike in a photo. Gildan's spec sheet describes the 5000 as "5.3-ounce, 100% US cotton" (Gildan 5000 spec sheet via Blankstyle), while Bella+Canvas describes the 3001 as "100% Airlume combed and ring-spun cotton, 32 singles, 4.2 oz." (Bella+Canvas 3001) Swap one for the other without editing the listing and every buyer reads a claim that is no longer true.

Update the materials, the description, the size chart and the photos together, and check the print placement, since a design sized for one blank can sit differently on another. Our guide to describing fabric and fit accurately lists what to compare.

Make the next stock-out smaller

You cannot stop brands from changing their colour ranges, but you can limit the damage. Offer the colours that sell and that you can describe well, not every shade a blank comes in. Keep a record of which blank and which colours each listing uses, so you can find every affected listing in minutes instead of opening them one by one. A consistent colour code in your SKUs helps here, because it makes the listings that use one colour easy to pick out.

Read your production partner's notices and act on announced discontinuations before the last unit sells. A colour change made in a quiet week is far easier than one made in December with a queue of open orders.

How Alomations handles a stock change

In Alomations, the orders screen shows which print centre has each order, with item cost and shipping shown separately before you pay from your balance, so you can see which open orders a shortage touches. You can also print and ship an order yourself when that is the better way to keep a sale.

For listings, the listings manager shows every connected shop's active and draft listings in one list, and its bulk edits include variations, so taking a discontinued colour out of many listings is one job instead of an afternoon of single edits. Bulk deactivate covers listings whose only product is gone. On paid plans, also update the saved variation profile, the size and colour set your templates reuse, so the missing colour does not come back in the next template you build. The bulk editing guide shows the listings manager step by step.

Frequently asked questions

Should I cancel an order when the product is out of stock?

Not straight away. Ask the buyer first, because many will take a close colour or a short wait. Cancel and refund when they prefer it or when you have no alternative.

Can I send a different colour without asking?

No. A different colour is a different item from the one they bought. Ask first and keep their agreement in Etsy Messages.

How far can I extend a ship-by date?

Etsy allows one edit before the date passes, by up to 21 days, after you confirm with the buyer.

Should I delete a listing whose blank is discontinued?

Usually not. Move it to a substitute blank if one fits, or deactivate it so the title, tags and photos are still there if the product returns.
